No theory. Here's the actual approach we use, with one of our own AI products as the running example.
We start with the test, not the prompt.
Most AI features ship without a clear definition of "good." We define what good looks like first — a list of real questions your users would ask, with the right answers — then build the feature against it. So when we change a prompt or swap a model, we know whether it got better or worse, not just different.
Example: firstdemand.io scores landing pages on demand readiness. Before writing any prompts, we built a scoring rubric and a test set of real landing pages with expected scores. Every change since has been measured against that set.
We assume the model will change.
Today's best model isn't tomorrow's best model. Costs change, quality changes, providers change their terms. We build features so you can swap models without rewriting the product — and we monitor when a swap would actually help.
Example: firstdemand.io's pipeline uses different models for different stages — cheaper models for extraction, stronger ones for judgment. Switching providers is one config change, not a rewrite.
We ship with the failure modes documented.
AI features fail in ways traditional software doesn't: the AI invents answers, slowly drifts in quality, or breaks silently when an upstream model changes. We document each failure mode for your specific feature and ship with the monitoring that catches them — not just generic error tracking.
Example: firstdemand.io validates the structure of every AI output before showing it. Invalid outputs get re-asked. Fabricated channel recommendations are filtered against a known channel list. Quality drift triggers an alert, not a customer complaint.
